The integration treadmill: why high-risk payment processing is a never-ending race

In payment processing, not all payment service providers (PSPs) are created equal. A provider that handles low-risk merchants – retail, SaaS or e-commerce – operates in a fundamentally different reality from one that serves high-risk verticals such as online gambling. The differences go far beyond compliance. They reshape the entire operational model, and nowhere is this more visible than in how these companies approach integrations.

A low-risk PSP entering a new market typically integrates with three to five acquiring partners and settles into a stable routine. Those channels are reliable, the acquirers well established, the relationships enduring. For a high-risk PSP, the picture could not be more different. Acquiring channels for gambling traffic are inherently volatile. A channel that works today may change its terms, adjust its risk appetite, or shut down within weeks. The result is a relentless cycle: find a new channel, negotiate terms, complete onboarding, build the integration, go live – and immediately start looking for the next one.

This permanent state of integration creates intense pressure around development speed. The market for high-risk acquiring channels is narrow, and throughput capacity is limited. Every PSP serving this vertical competes for the same finite pool of acquiring routes. Being first to complete an integration means access to fresh capacity before competitors consume it.

Making matters worse, channel longevity is unpredictable. Getting a new channel operational starts with commercial negotiations with the channel provider, moves through onboarding and compliance, and only then reaches the technical integration phase. If the integration drags on for a month or longer, the channel’s conditions may have changed by go-live. New pricing, revised acceptance policies or different transaction limits can render the effort worthless. This is why high-risk PSPs push for integration timelines measured in days. Ideally, a new integration should be completed within a week of the technical kick-off.

But speed has a cost, and understanding it requires a look at what a proper integration involves. In a disciplined process, work moves through three stages. First, analysis: a business analyst studies the provider’s API, maps fields and methods onto the PSP’s own schema, determines which capabilities are needed and documents edge cases – producing a specification for developers and testers. Second, development: engineers write the integration code. Third, testing – and this is where real tension emerges. Thorough quality assurance can easily consume up to 40% of total integration time. Good testers verify not just successful payments but declines, timeouts, partial captures, currency mismatches, callback failures and dozens of other scenarios.

Speed versus quality

So here is the central question: how do you balance the urgency of getting a new channel live against the quality of the integration?

I am not talking about critical defects – a provider returning a decline while the PSP reports success to the merchant. Those are unacceptable under any timeline. I am talking about more subtle issues. A common example: a provider accepts only ASCII characters, but the merchant submits cardholder names containing diacritics, accented characters or non-Latin scripts – think French cédilles, German umlauts or Chinese hieroglyphs. The provider rejects the transaction on validation grounds. The payment fails not because the card is bad, but because of a character encoding mismatch. Avoiding this is relatively straightforward: a simple transliteration routine that strips diacritics and converts non-ASCII characters to their closest ASCII equivalents before sending the request to the provider. But it has to be anticipated during analysis, built during development and verified during testing. That single unhandled edge case quietly erodes conversion rates. Multiply it across dozens of similar scenarios, and the impact becomes significant.

Identifying and handling such cases is precisely what takes time. Every validation rule, every character sanitisation routine, every graceful fallback extends the timeline. And so we return to the same question: speed or quality?

The answer starts with honesty – and with experience. Over 14 years of building acquiring integrations – close to 400 and counting, at a pace of five to eight new ones every month – I have seen this pattern play out consistently. A fast integration is always a compromise. There are two levers. The first is scope: a rapid integration might cover only single-stage card payments with 3D Secure and full-amount refunds, deferring two-stage captures, partial refunds and recurring billing. The second is test coverage: you accept that not every edge case will be verified before go-live, knowing some issues will surface in production.

Neither compromise is inherently wrong. What is wrong is pretending they do not exist. A PSP that demands a five-day integration while expecting full method coverage, comprehensive edge-case handling and zero post-launch defects is not being ambitious – it is being unrealistic. Something will give. Better to decide what that is in advance.

The most effective approach is to treat integrations as iterative deliveries. Phase one covers the minimum viable integration: the methods needed immediately, tested against the most critical scenarios. This gets the channel live and generating revenue. Phase two expands scope – payouts, partial refunds, recurring transactions. Phase three hardens the integration: addressing edge cases, improving error handling and optimising conversion.

This phased model works because it aligns with commercial reality. It acknowledges that speed matters, that channels may not last forever and that getting 80% of the value live in one week is far better than pursuing 100% over six weeks – especially when that channel might not survive six weeks.

For any PSP in the high-risk space, integrations are not a project with a beginning and an end. They are a continuous capability that demands clear thinking about scope, realistic expectations about timelines and honest assessment of trade-offs. Before commissioning your next integration, ask yourself three questions.

What methods do I absolutely need on day one? What edge cases am I willing to address reactively rather than proactively? And what is the real cost of a two-week delay versus a 1% drop in conversion?

The companies that thrive are not the ones insisting on perfection from day one. They are the ones that know exactly what they need now, what can wait and what each decision costs.
